In our games, we've house-ruled that once he's "Knocked Down", he loses any saved AP and can change his specialty. Further, he comes out of the fire engine instead of the ambulance. Thus, the player has taken another firefighter because his last one got killed. It's gritty, but I think it will work for us. We haven't actually tried it yet.
I like this house rule. I would also have him change the color of his pawn (to further emphasize that he has DIED)....and when/if you run out of pawns, you have to fight the fire a man down.....which probably means you're going to lose....unless your just a victim away. It would be great drama to win with one less firefighter than you started with.

I don't think being down one firefighter will change the difficulty drastically at that point unless you actually take his turn and roll smoke as if he had taken a turn. If you do that, then yes, you are hosed.
Yes, you're right...not sure how I missed that. I would recommend that the final 'dead guy' needs to 'take a turn' with no actions (but still advancing the fire).

With this added house rule, you would need to play more conservatively when you're down to your last firefighter. No more standing by fire and just "hoping" it doesn't explode!
